# StackPilot Start Here — First 5 Decision Review

Status: local review sheet for Tim-supplied manual validation feedback only. This file does **not** authorize Hermes to publish, send outreach, create accounts, connect email capture, connect checkout, deploy, run analytics, or contact anyone.

## Purpose

Use this after `manual-validation-feedback-log.md` has at least five Tim-supplied responses and `manual-validation-response-synthesis.md` has counted the patterns.

The goal is to choose the safest next gate:

- `WAIT`
- `IMPROVE`
- `MANUAL SHARE AGAIN`
- `FREE LEAD MAGNET`
- `PAID PRODUCT`

Five responses can reveal confusion. They are not enough to invent proof, testimonials, revenue claims, customer claims, or market validation.

## Safety lock

Hermes may summarize Tim-supplied feedback, count repeated language, improve local copy, update local files, regenerate ZIPs, and run QA.

Hermes may not contact people, send replies, publish, deploy, buy, create accounts, accept terms, connect email/checkout/analytics, use private customer data, enter payment/tax/legal/KYC/identity details, or claim proof without Tim approval.

Use pseudonyms or initials only. Do not paste credentials, private customer data, confidential screenshots, payment details, tax/legal/KYC/identity data, employer records, or customer records into this review.

## Decision rules

Choose the strongest true signal, then choose the most conservative next move.

### WAIT

Use when:

- fewer than five useful responses exist;
- the audience was wrong;
- people cannot explain what the pack creates;
- the pack still sounds like generic AI-business hype.

Next local action: wait for more Tim-supplied feedback or improve the local explanation. Do not build email, checkout, analytics, deployment, or outreach systems.

### IMPROVE

Use when:

- two or more people repeat the same confusion;
- Manual 01 is not obvious;
- the safety rule is unclear;
- people ask for examples before they understand the route.

Next local action: improve copy, sample artifacts, FAQ, first prompts, or safety language. Regenerate the ZIP after changes. Share manually again only after Tim approves.

### MANUAL SHARE AGAIN

Use when:

- people understand the pack;
- objections are varied;
- there is not yet enough worksheet/download/price/purchase signal.

Next local action: Tim approves a second small audience, revised message, feedback-log rules, and stop rule. Hermes may draft the message but may not send it.

### FREE LEAD MAGNET

Use when:

- people ask for the worksheet/download/walkthrough;
- they are interested but not showing payment intent;
- list-building is more useful than immediate revenue.

Next approval needed: email provider, privacy/unsubscribe language, delivery flow, public page, support contact, analytics/click tracking, and deployment.

### PAID PRODUCT

Use when:

- the right audience asks about price, buying, or implementation help;
- there is direct purchase intent or willingness-to-pay language;
- support/refund/delivery expectations can be handled safely.

Next approval needed: price, checkout platform, refund/terms, support path, delivery test, payment/KYC/tax details, public listing, launch metric, and stop rule.

## Public-proof rule

Allowed before real validation: worksheet previews, fictional samples clearly labeled as fictional, QA contact sheets, and safety gates.

Not allowed before approval and evidence: fake customers, invented testimonials, revenue claims, screenshots implying real usage, guaranteed income, logos, unsupported case studies, or “validated” language.

## Final checkpoint

Until Tim explicitly approves the next path, the correct operating mode is local-only: improve files, run QA, and keep all external systems disconnected.
